France’s biggest publicly traded companies are increasingly betting on leaders they’ve developed in-house—executives with long, operationally grounded careers inside the same organization—to drive major transformations.

Recruiting and corporate advisory circles say the rising profiles inside the CAC 40—France’s benchmark index of 40 blue-chip companies—are less often outsiders hired from the market and more often managers who have moved up step by step from within. The shift isn’t about convenience. It’s a response to the growing complexity of the changes companies are trying to execute.

The open question: Does this internal talent pipeline create a real competitive edge, or does deep familiarity with “the house” end up limiting the boldness needed for more disruptive change?

Operational experience as credibility in the C-suite

Executive search firms that specialize in top leadership roles keep making the same point: a career built “in the field” carries legitimacy that outside expertise doesn’t automatically bring on day one.

At EOS by Synapse—whose clients are largely CAC 40 groups, investment funds and luxury houses—Aurore Blanc puts it plainly: recruiting senior leaders means understanding where they come from and what they’ve been through.

The same logic shows up in executive coaching. Practitioners such as those at OGIMI and similar organizations, which work specifically with senior executives from large corporate groups, emphasize the need to balance individual, collective and organizational performance. An internally trained leader already knows the codes, the sources of resistance and the informal levers of influence—making it easier to lead a transformation without having to decode the organization at the same time.

One statistic captures the stakes: 42% of CEOs worldwide believe their company won’t be viable beyond 10 years without deep transformation. In France, that figure rises to 68%. In that context, choosing the right leader isn’t a minor governance detail.

Internal mobility as a condition for durable leadership

Long careers inside a single group don’t necessarily mean stagnation. Recruiters and coaches argue that internal mobility—moving across roles and responsibilities—is what builds the ability to read an organization as a whole.

Supporting executive committees during restructurings, managing teams through both growth and contraction, and embedding transformation practices over time: advocates say it’s this accumulation of experiences that separates a senior executive from a strong day-to-day manager.

People who work around CAC 40 leadership pipelines see that background as a form of durability—though not a universal solution. Some transformations, they acknowledge, require an outside perspective and a cultural break that only an external hire can trigger. But for change efforts that demand endurance, knowledge of teams and the ability to bring people along without breaking the organization, internally developed leaders retain a real advantage.

Still, the central question remains: as the pace of change accelerates, will the depth of an internal career be enough to keep up with the technological and regulatory disruptions expected in the coming years?
